一,經(jīng)營狀況:

截止本月1日至25日,餐飲部共完成銷售額280.87萬元。截止本月30日,婚宴20檔,共計342桌,金額478372元;生日宴6檔,42桌,金額61440元;會議35檔,共計214桌,都與去年同期都有不同程度的增加。二,廚房方面:

1,潮坊香餐廳菜肴翻新了20多個品種,主要目的在于提升人氣,推廣新菜肴。

2,推出外賣服務。其種類有三種,分別為:218元/套;388元/套;588元/套,目的在于提高了寶隆在社會上,特別是在周邊環(huán)境內(nèi)的影響力。

3,魚翅、鮑魚在實際操作中,安排專人按照規(guī)范進行操作,保證了質(zhì)量。

4,原來的米飯放置在保暖筒內(nèi),但使用下來熱度不夠,現(xiàn)在請采購部制作了保暖被套,效果較好。

5,針對廚師對新推出菜肴有不熟悉的現(xiàn)象,統(tǒng)一標準,進行培訓。6,春節(jié)咖啡廳兩套早餐菜單的確定及制作。7,1月15日至2月15日期間海鮮推廣活動

8,確定西餐食品節(jié)主題、營銷推廣計劃,做好其成本費用預算、備料、器皿準備及培訓工作等。三,餐廳方面:1,制定餐廳工作方式的表格化、程序化,如:借用物品表格、遲到

登記表、班前會記錄簽收表格等。2,規(guī)定班前會內(nèi)容,每天班將前一天需注意的事情記錄下來,在第二天班前會上認員工了解并簽名認可,會后對內(nèi)容進行整理并規(guī)范存檔工作;

3,三個餐廳配合默契,在運作期間相互協(xié)調(diào),對人力資源合理利

用,提高宴會接待品質(zhì)及菜肴品位,做好大型、重要宴請的人員調(diào)配工作,如:本月區(qū)府、重要宴請及時將各其它餐廳骨干人員調(diào)入江南廳做好接待工作;

4,人員工作安排表上交,做好人員的安排工作。

5,餐廳員工與廚房配合每天對菜肴進行信息匯總并做好相關(guān)的記錄;

6,江南廳設置專人負責燙椅套,保證了包房內(nèi)椅套的平整、服帖。7,對所有包房重新進行設計布置,并拍成照片,規(guī)范服務員在布置上的操作。

四,綜合管理及協(xié)調(diào)方面1,做好部門人力資源編制流動情況及結(jié)構(gòu)圖;2,部門管事部做好量化管理

A,對每個工作臺的餐具數(shù)量、品種進行配置,確保物品的正常運轉(zhuǎn);B,由管事部對物品的配置進行監(jiān)控和管理,制定每個月的正常損耗率及物品添置數(shù)量及賠償?shù)谋壤?/p>

3,完善預定處信息傳遞程序,要求預定處接到用餐變更通知、特別是臨時變更通知后及時將信息傳遞到各相關(guān)班組,并上報李總監(jiān)、周總廚、王經(jīng)理、辦公室。辦公室做好督導作用。

4,制定了一年的系統(tǒng)培訓計劃,各班組根據(jù)分管管理者年度培訓計劃,制訂班組每月培訓計劃并將每次培訓情況以書面形式上報部門。同時按計劃進行培訓并做好培訓記錄,并在培訓后由員工簽名認可;

5,各班組做好了元旦期間菜肴推廣、人員安排、節(jié)日安全;

6,做好春節(jié)外賣、年夜飯接待工作、元宵節(jié)接待工作的流程及菜單的制定、備料、器皿準備等相關(guān)的準備工作;7,制定春節(jié)期間工作安排。

8,召開采購成本控制、品質(zhì)、營銷及餐飲會議,總結(jié)上月工作,分析本月工作,制定2月份的營銷計劃。

9,成立餐飲銷售部,確定其結(jié)構(gòu)編制、工作職責,安排相關(guān)人員進行輪崗學習。
