1、按照現(xiàn)代企業(yè)管理制度成立酒店管理公司

201*年,餐飲部在賓館“全面規(guī)劃,分步實(shí)施,大膽實(shí)踐”的改革思路指導(dǎo)下,立足館情,因地制宜,按照現(xiàn)代企業(yè)制度的架構(gòu)成立了xxxxxx酒店管理有限公司。公司的成立為全館的可持續(xù)發(fā)展,為賓館社會(huì)化改革的深入、規(guī)范化縱深推進(jìn)奠定了堅(jiān)實(shí)的基礎(chǔ)。公司成立了董事會(huì)和監(jiān)事會(huì),實(shí)行董事會(huì)領(lǐng)導(dǎo)下的總經(jīng)理負(fù)責(zé)制。具體做了以下幾項(xiàng)工作:⑴、xxxxxx酒店管理有限公司的成立

在婚宴市場(chǎng)上,力求做精、做細(xì),使得婚宴也在201*年呈現(xiàn)出火爆的場(chǎng)面。一年中,實(shí)現(xiàn)婚宴銷售收入xxxx萬(wàn)元,共接待婚宴xxx場(chǎng),呈現(xiàn)出蒸蒸日上的態(tài)勢(shì)。

除了經(jīng)營(yíng)好餐飲以外,還積極開(kāi)拓其它領(lǐng)域:xx大膽創(chuàng)新,中秋節(jié)制做了“xx月餅”并向市場(chǎng)銷售,取得了良好的經(jīng)濟(jì)效益;代理和銷售了兩家白酒系列產(chǎn)品、一家啤酒產(chǎn)品。3、創(chuàng)新管理體制,有效控制成本

餐飲部在控制成本上積極探索、勇于開(kāi)拓。著手實(shí)行了魚類、肉類和飲品的比質(zhì)、比價(jià)采購(gòu)招標(biāo)。經(jīng)過(guò)篩選后和供貨商簽訂為期一個(gè)月的供貨協(xié)議。對(duì)供貨商實(shí)行動(dòng)態(tài)管理,在簽訂中標(biāo)合同的同時(shí),對(duì)在供貨質(zhì)量、供貨期、數(shù)量等方面多次出現(xiàn)問(wèn)題的,除了按合同要求進(jìn)行處罰外,在第二次的供貨招標(biāo)中予以淘汰,情況嚴(yán)重的,當(dāng)即取消其供貨資格。比價(jià)后色拉油的采購(gòu)單價(jià)比實(shí)施前下降了xx%,酸奶下降了xx%。通過(guò)比價(jià)招標(biāo),規(guī)范了采購(gòu)程序,擴(kuò)大了進(jìn)貨渠道、保證供貨的及時(shí)。同時(shí),增加了采購(gòu)環(huán)節(jié)的透明度,減少了人為因素的影響。在扎扎實(shí)實(shí)地搞好現(xiàn)有采購(gòu)業(yè)務(wù)的基礎(chǔ)上,拓寬采購(gòu)范圍,我們還將采用此種模式,對(duì)其他貨品進(jìn)行比價(jià)采購(gòu),爭(zhēng)取把成本降到最低限度。

三、存在的問(wèn)題和今后的打算

1、賬款回收的難度較大,客戶拖欠賬款,導(dǎo)致部分呆賬、壞賬的產(chǎn)生。2、對(duì)客戶的回訪不夠,客戶檔案整理不夠完善。

3、培訓(xùn)工作的實(shí)效性不強(qiáng),員工的技能沒(méi)有得到明顯提高。4、由于員工的流動(dòng)性較大,導(dǎo)致了新員工對(duì)本職工作操作不熟練。
