時間定格到現(xiàn)在,親歷酒店客房工作從嗷嗷待哺的初級階段過度到蹣跚學(xué)步慢慢步入正軌的全過程,我堅信部門的工作會隨著酒店及集團的發(fā)展走向成熟,邁向騰飛。

一個人工作的能力隨著時間的推移,形如逆水行舟不近則退,小進也是退。身為B座樓層領(lǐng)班,從房型相對較小、幾乎沒有VIP接待和客源除大型會議外均為散客三點來看,每天工作都應(yīng)該是從容不迫、有條不紊的。然而過去一年的時間,除了年歲虛長給我的最大感觸卻是疲憊。疲憊之外應(yīng)對這一反差有全方位深層次的思考,關(guān)于區(qū)域內(nèi)人員管理總結(jié)如下:

一、從業(yè)心態(tài)

有沒有將這份工作當作事業(yè)來做無可厚非,但可以確定我每天上班的心態(tài)都是積極的。我有一位在醫(yī)院急診科工作的朋友,在舉國歡度春節(jié)的日子,人家面對的是身懷六甲喝混合農(nóng)藥的病人,而我面對的是心曠神怡喝可樂、雪碧的客人。相對于病人的生命和健康,我們負責(zé)的是客人的心情,提供干凈整潔的房間,營造一種賓至如歸、家外之家的感覺。

每當疲憊之感襲來,我總會想起我的這位朋友,人家一位弱質(zhì)女子尚可不辭辛苦早中夜三班倒,對各種紛繁復(fù)雜病例的安康盡自己的一份力,我天天上早班,沒有理由不把工作做到極致,給客人提供滿意的服務(wù)。當然,我沒有用這種心態(tài)同化每一位員工,讓大家都有這么一種意識是我工作的不足,也是我以后應(yīng)該注意的。

二、心理角色定位

作為一個基層管理者,對員工作出一定表率是必要的,對員工是否按既定標準和程序完成工作進行督導(dǎo)更有必要?墒谴蠹掖蠖嗫吹降氖俏以诩皶r調(diào)動布草、順便幫著領(lǐng)一下酒水等,而鮮于從對講機里聽到我喊誰回來做返工。如果有一天由于身體不適某些事不能親力親為了,一些員工面容就會浮現(xiàn)一層淡淡的霜,連自己也覺得怎么是個這么一個蹩腳角色。所以人員管理過程中先有準確的角色定位了才能確保大家各行其事。

意識到了這一點是不夠的,必須滲透到具體的工作中去。我的這個滲透過程速度太慢,甚至有反彈。

當讓一些返工多且稍顯離譜的員工嚴格按標準完成清掃任務(wù)后,我心里有時冷不防會冒出“這還是原來的我嗎”的疑問。找準定位后的堅定和這種堅定附帶的技巧是我所欠缺的。矛盾是普遍存在的,矛盾也是推動事物向前發(fā)展的動力,要做的是抓住矛盾的主要方面,“我相信你,我喜歡你”并不完全體現(xiàn)在面對矛盾時回避、妥協(xié)和一味包容。

三、管理模式

如果說從業(yè)心態(tài)和角色定位是停留在獨善其身層次的問題,那么管理模式就涉及到宏觀體制了,當然這里是指我個人的模式。

簡單的說,管理模式由管理理念、系統(tǒng)結(jié)構(gòu)和操作方法組成,其中系統(tǒng)結(jié)構(gòu)是固定的,我們各領(lǐng)班由于管理理念不同,在操作方法上也就呈現(xiàn)出不同。我曾固執(zhí)地認為需要摸清楚每個管理對象的行為模式才能進行有效的管理,而這種行為模式要和員工通過大量的具體接觸抽象得來。大家都知道人員流動性大從來都是客房工作的硬傷,人員不固定帶來的是工作陷入車輪戰(zhàn)的怪圈,一些持續(xù)性的工作交接稍不到位就會失去必要的銜接。比如五一期間那個雨天,室內(nèi)外氣溫差異大,6F工作間由于開新風(fēng)機引來雨水從管道逆流灌注;在幾乎全是退房的工作日,不及時分臟布草就不能保障第二天有足量的凈布草周轉(zhuǎn),不清楚A、B收臟布草差異的員工忙于清掃房間,一個人面對工作間堆積如山的布草我曾陷入極度的孤立,怎么會有如此累人的工作?宏觀體制是沒有問題的的,如果理念出了問題那么思想有多遠你就能迷失多遠。需要摸清楚每個管理對象的行為模式才能進行有效的管理本身沒有錯,但單純將管理對象理解為人是不全面的,是將人和事機械地分離了。

標準和程序都是前人智慧的結(jié)晶,能避免形形色色的人犯下種種疏漏。所以人員再流動也應(yīng)將人和事的管理有機的結(jié)合起來,同樣的事,不同的人來做也應(yīng)保持相同的標準。

仔細來看,以上提到三點都有同一核心溝通。

管理問題以前是溝通,現(xiàn)在是溝通,將來也是溝通。B座有間房門鎖燈滅了還能扭動把手把門打開,前段時間樓上的員工覺得文員使用對講機聲音比平時小是對講機送話孔讓膠帶粘住了,能及時發(fā)現(xiàn)問題這點我有信心,但溝通不暢不及時即使發(fā)現(xiàn)問題所在也得不到解決。這一點我深有感觸。工作中有不解之處要和同事多對一溝通,在員工普遍存在的問題要集中起來培訓(xùn)一對多的溝通,領(lǐng)導(dǎo)交辦事項或遇到棘手問題要和領(lǐng)導(dǎo)一對一面對面反復(fù)溝通。

就大清而言我曾參與過A座7-22樓的第一次大清,但不是主持者。根據(jù)B座目前的房間狀況和以往經(jīng)驗,我建議采取先分散后集中混合大清的方式,優(yōu)點是既可化整為零,根據(jù)房量靈活調(diào)整人力又可解決沉積大工程問題,缺點是完成后房間大清先后不一導(dǎo)致整體狀態(tài)有差異和大量重復(fù)性的工作(比如送洗紗簾和護墊),具體操作如下:一、分散封房大清(一)人力

樓層29人次(截至11月21日已做9間)(二)工作分配方式

1、樓層每1人次每天2間,可每天1人可多人(根據(jù)房量和可調(diào)配的工具)

2、公衛(wèi)當天干洗地毯3、樓層次日恢復(fù)房間(三)人員工具配

普通抹布,打蠟?zāi)ú,刀片一,百潔布,梯?毛頭,板刷,馬桶刷,玻璃刮刀,水桶,吸塵器,雞毛撣子,液體家具蠟,玻璃清潔劑,全能水,潔廁劑,不銹鋼清潔劑(四)項目及要求

1、衛(wèi)生間地面、墻面及死角無污垢,不銹鋼器件拋光保養(yǎng),排風(fēng)口、開關(guān)外殼及燈罩拆洗,紗簾、保護墊及臟床裙、被芯、枕芯送洗,冰箱、吧柜、衣柜、抽屜軌道、線纜、面板、開關(guān)清潔,墻紙除塵除污,天花除塵,沙發(fā)、地毯除塵(床下,沙發(fā)下,電視柜后,桌腳),所有玻璃和鏡面清潔,木質(zhì)家具全面均勻打蠟(木門,門框,門楣,衣柜層面及側(cè)面,衣架,行李架,茶幾,吧柜正面及側(cè)面,電視柜,床頭柜,床頭屏,地腳板)2、未盡事宜以領(lǐng)班口述為準3、解決客房小維修二、集中封房大修(一)操作方式
